INTRODUCTION Business operations are carried out by various organizations to sustain their business. This is done by taking up new ventures or projects for developing new products and services. The project / service development depends on the need of organization and the type of organization. Project Manager is an important person responsible for the project execution. The organizational structure, the type of project needs varies for organizations and as such project manager must be aware about the types of organization in which to work for project development / management and execution. This blog provides first hand details of the various type of organizations.

Project OrganizationOrganizations are organized group of people with a purpose, such as an organization in private and public sector, to carry out business under rules and regulations decided by the operative laws of government of the country, in which the business is to be carried out. The synonyms given below further provide clarifications.

(company, firm, concern, operation, corporation, group, consortium syndicate, body, agency, federation, association, etcetera.)

The organization work for a purpose, and when the purpose needs modification, which can not be taken up in the existing operative stage of the organization, then based on technicality and complexity of need the organization generates a special unit for a fixed time to take up the project. The work force and the subject matter specialists are taken from within the organization or hired from outside as per requirement.

 The creation of organizational structure revolves around the business need (Business needs are dynamic in nature as they depend on the changing economic, social, technical and legal environments; and so, the organizations are also dynamic) and some necessary general / special considerations. The organization structure (OS) is a typical hierarchical arrangement of line of authority, communication, rights and duties.

The OS reflects:

How the workforce of the organization is grouped?

How they are placed at various levels?

How the authority is to be delegated?

How is the span of control?

 How is the unity of command line of the organization?

Who is responsible at various levels of organization?

 The OS provide unity of command line from top to bottom. The horizontal span work force at different levels must also be aware of it.

 In the below mentioned chart the levels and span are as below:

Levels- CEO, Business Units (BU), Units, Sub Units, Staff are the various levels in the organizational structures.

Span- BU1 has its span of control on Unit 1, Unit 2, Unit 3 and Unit 1 has its span of control on Sub Unit 1, Sub Unit 2, and Sub Unit 3.

The span is less at lower level and increases at upper level, from responsibility point of view.

The Design of Organization

The size of organizations differs with respect to local small business, zonal, national or international business but the following points should be considered to design the organization structure effectively. These are general but important points to consider. Special considerations may be given to complex projects.

  • Several departments are involved in the achievement of organizational goal. A proper coordination among these department is required, by having efforts and guidance from their top level.
  • The structure must be in conformity to goals / objectives of the organization.
  • Every post created must be goal oriented.
  • The specialist persons should be assigned so that process outflows are streamlined
  • The roles of responsibility must be clearly defined. If organization head is to be supported by various other unit heads, and each unit head is further supported by sub units head and so on, then the responsibility must be defined at all such levels.

  • The units and sub units and further sub division, along with adequate support staff requirement, must be very rightly provided.

  • Overstaffing or understaffing provisions may damage the organization’s efficiency. Similarly, the quantum of work assignment may lower the organizational efficiency if not assigned properly and may lead to conflicting situations.

  • Unity of command is to be followed. Everyone should seek advice from and report to the boss. A subordinate should not put on works under two bosses

Unity of Command– The principle that no subordinate in an organization should report to more than one boss. (Boss- This word is used to refer to any higher-level employee in a company, including a supervisor, manager, director, or the CEO 


  • The organizational structure must be understandable by all work force to the extent desired.

  • Cost, quality, and time overrun variations must be avoided by providing necessary monitoring and control measures at required levels, and timely feedback arrangement should be there with the help of well-balanced organizational communication system.

  • Efficiency and effectiveness of the organization required to achieve the goal must reflect in organizational structure design.

  • Top management should delegate authority at each level and avoid unnecessary direct involvement at other levels.


Why Project Management

Sometimes senior person or specialist of the organization are appointed to takes over the responsibility of project manager. Such person may not be fruitful unless he cashes the opportunity given with his will power and using both the IQ and the Emotional Intelligence. But it is not desirable to do so.

A professional should be appointed with wider work area knowledge of all the subjects, may be in little depth. Project Manager, if selected because of his knowledge, tools and techniques, skills and their application, and to the satisfaction of organization, may ultimately be responsible for success or failure of the project.

Project manager must use both art (the use of Emotional Intelligence) and science of management (the use of work-oriented IQ) to manage his work.


When moving towards understanding the project management one must have a real-world idea of what is project. Also, an experience of working on projects will enhance the understanding process of project management.

But why project management? Why it is required?

If you have the experience of projects in real life you might have come across the following shortcomings during or after the project operations stage:

 Poor work quality and more rework

Too much pursuance on resource management.

Overtime and cost overrun

Unrealistic plans

 Financials irregularity and mis planning

Poor information system

Issues of health safety security and environment

Dissatisfaction of stakeholders

Poor risk and procurement and costing

Professional project management along with following Code of Ethics and Professional Conduct.

Th project management incorporate some points as mentioned above and others for streamline project operations.

It is also noted that project managers posted on the project are specialist in or the other streams.

There is no need of a specialist for the project manager, instead a generalist having wider area experience but not much in depth. is a suitable person.

Lessons learnt on the previous projects must be well understood and utilized

 The organizations that generally exists are as follows:

Line organizations are headed by a person responsible for achieving organizational objective such as President or CEO at level one of organization chart and may have different departments under him such as Production, Marketing, HR etcetera at level two. Each department may be spitted further vertically and horizontally as per the necessities involved in creation of organizational structure.

Each department has direct vertical relationship with the organization, not lateral unless permission granted by top authority.

Authority and accountability are decided at all levels.

An organization has its business goal or objective to achieve.

Authority travels downwards from top and accountability upwards from bottom along the chain of command.

The business unit the line staff is posted one below the other as per column B in unity of command, authority flow is from top to bottom. Responsibility, authority and accountability is clearly defined

Organizations    have a workplace environment, which helps the work force to interact and work in it.

This environment includes:

A good building, to house the work place. A clean, pollution free ail land and water amenities which may include but not limited to as given below:

A designed work place by a good Architect, and incorporation of office required structure design. Both exterior design and the interior design of the workplace matters.

Agood furniture design in perfectly designed interiors.

Air conditioning system,

Electricity system supported by electricity generation sets, Solar electricity systems.

Eco friendly green building for workplace are now coming up and must be used.

Water supply system supported by instant digital equipment for water quality checks.

In built security system to provide safety from outside and inside threats. May include Security personals, safety equipment.

Sanitation- a much needed control on waste management and its disposal along with having necessary checks on effluents with digital equipment and observations.

And many more.

The facility laden workplace shall boost the workforce behavior, their efficiency and results in boost to production.

Water Quality for Consumption & Construction — Part 2

IntroductionThe purpose of sharing this information, in this extension as part 2 is that with the changes in construction environment, awareness must be created in knowing the water quality and its use in construction. And at the same time people must be aware of actions that pollutes water from construction and other industry use or domestic use of water.

The purpose of sharing this information is that with the changes in construction environment, awareness must be created in knowing the water quality and its use in construction. And at the same time people must be aware of actions that pollutes water from construction use or domestic use of water.

 Causes of pollution.

Agricultural management require pesticide and fertilizer use to get the crop output in right way and in required quantity. All is not used and remain in top soil. Fecal matter of animals and humans also remains in the top soil. These pollutants are washed away with rain water and travel through drains streams to rivers. Also, sewage is a major pollutant contributor. The problem is more serious when the streams and rivers are not in stage. That is in the dry season.

Industrial waste

The type of waste depends upon the type of industry in which different type of chemicals are released during the manufacturing / processing period and the effluents from these industries find their way ultimately to rivers or the ground water.

Infrastructure development waste

The waste produced in construction projects from rural development to urban development to development in oil gas and energy sectors, contributes to pollutants, that affects the environment (land, air, water) and have direct impact on construction workforce.

The existing water sources particularly in lean periods need to be checked for quality aspects,  frequently and after getting the results, a through planning and process execution must be decided so that the  domestic needs, the agriculture needs are fulfilled and water quality is safe so as not to harm the concrete and steel used in construction.

The Action of Water

The action of water on cement and all other things where cement is used, (such as concrete, RCC, plaster, floor finishes) is very important to get desired properties in product development with cement, in fresh and hardened state of such products.


The properties of cement products are:

  • Workability of the concrete

  • Initial setting time

  • Final setting time

  • Strength of concrete plaster and masonry

  • Curing

  • Durability of concrete


Cement reacts in presence of water and the gel is produced which acts as a binding material among the different constituents of concrete.

The chemical properties of water affect the gel formation and thus the ultimate product is affected in achieving its required properties.




pH (potential of Hydrogen)

It is a measure of alkalinity or acidity of water at a given temperature.

Type of Solution






Suitable range for surface water is 6.6 to 8’5


Suitable range for drinking water is 6.0 to 8.5



pH<6.5-water is acidic, sour in taste, water may contain Fe, Mn, Ca, Pb, Zn and is not fit for washing clothes

If the pH is on lower side then the salts of Fe, Mn, Ca, Pb, Zn may reduce the initial strength of concrete.

Steel in RCC may rust.


The acids, the waste and sugar, reduces strength of mortar or concrete.

The silt in water reduces strength of concrete

Oils and lubricants present in water may reduce the strength by about 20%

Algae in water used for concrete reduces its strength and its bond strength with steel

Concrete having reinforcement may spall and steel may rust


Reinforcement is used in concrete to provide it strength in bending, compression, tension, torsion and shear etcetera. Steel contains carbon and the contents of carbon vary as per required quality of steel. This steel is hot rolled and cooled to provide smooth or ribbed steel.

The water present in concrete enters the rusted pores of steel and around steel to form a layer of (OH) ions of Fe and Ca. The (OH) ion activity raises the pH of liquid around the steel and on setting forms a protective layer around steel which protects the steel from atmospheric actin. (Passivate steel)

The surrounding environment of reinforced cement concrete (RCC) consist of air (all types of gases present), water (all types of water), and land (all types of earth). Also, the pure water of rain washes away some particles of concrete and creates spaces on the surface of concrete.

The aggressive elements from the surrounding environment such as Cl and CO2 penetrate in to concrete, and as they reach near reinforcement insubstantial amount creates rusting. The rusting causes expansion and the concrete spalls.


Cl is present in air and is soluble and may enter concrete pores from water and outside water.

CO2 present in air enters the pores of concrete and acta with Ca and pore water to form calcium carbonate. Which is expansive and is a cause of concrete deterioration. CO2 needs moist conditions for its action. the atmosphere to have humidity > 70 %.

The surface needs to be protected to avoid the action of such pollutants.

After effects of polluted water:

If consumed for drinking water needs may, human and non-humans can suffer from water borne diseases such as Typhoid, Cholera, Diarrhea, TB, Jaundice, etcetera.

Organic matter present in water during its bio degradation process consumes oxygen, which reduces BOD of water. Low oxygen availability is harmful for aquatic life.

The organic matter from sewage and industrial effluents, provide nutrients to water bodies and drains. This increases plant life, decreases oxygen, and as such affects aquatic life.

TDS (Total Dissolved Solids)- If TDS > 500mg/liter may pass into blood there by reaching all parts of body affecting the functionality of the system. Also, in agricultural use of water, such dissolved solids, deposit inside the top soil after evaporation. These solids damage the fertility of the soil. Toxic pollutants (heavy metals, pesticide, xenobiotic pollutants (a substance that is not normally expected) are harmful to use.

 Prevention measures to check water pollution are required to reduce impact on health, environment, and to manage water safety standards.

 Impact of construction sites on environment:

The construction sites over the ground or under the ground excavation operations creates pollutants in the form of, blasting dust and chemicals, natural chemicals and gases, machines oils and lubricants, effluents gases. The harmful contents obtained from construction operations when exceeds the safety limits are detrimental for human health and for water quality.

 Construction site water pollution control mechanisms:

 Sediment control in effluents-This is done by draining the sediment laden site area water into sedimentation tanks of designed capacities.

Water should be allowed to drain out only after sedimentation has taken place. Important locations such as tunnel portals and aggregate processing plants and batching plants etcetera are some of the locations where sedimentation tanks are to be provided.

 It is necessary to manage construction activities as per specifications, and strict monitoring and controls are to be provide.

Take all necessary steps for pollution control of air water and land areas associated with construction project.

Follow up of environment control / management Act.

Biodiversity maintenance norms and construction project specifications, policy and procedures decided along with necessary control measure must be followed in totality.

Mange the storm water drainage, project roads management, by controlling the inflow of pollutants in drains and sprinkling roads with water at desired interval.

Follow the machine and equipment use procedures.

Implement the system for optimum and required use of the equipment to check pollutants generation.

Necessary test and control measures should be taken by site construction units, supervision units and third-party checks.

Maintain proper documentation, for operating procedures of machine and equipment, used in construction works. Audits and Inspection of the work should be done as per standard requirements.

Administration of contract as per contact document is necessary,

 along with other support requirements of contract provisions.

Awareness creation should be given priority. A sincere effort in awareness creation, and its follow up to requirement, makes a big  difference.

On site instructions during pre-construction stage, during construction stage and post construction stage should be displayed for every activity related to pollution control.

Quality control team should provide necessary feedback and issue Notices for Nonconformance. There should be regular testing, monitoring, reporting, and discussions, on control measures.

 The most important steps taken are at the higher levels are:

The clearly and coordinate based site map of construction project ,that fulfill the requirements, should be handed over to the construction agency (CA).

The CA must keep the project area fenced with gates, for safety and security. The activities areas inside the occupied areas should be marked and the maps should be revised periodically based on the pace of development inside the area.

All the stakeholders should participate in providing support to mandatory control measure

Construction of check dams on natural drains and streams, help in creating low velocity of water, which provides more settling time to particles and checks flow of sediments.

Check dams provide more time to store water and, the water percolates to recharge the ground water.

Check dams can increase the ground water table in river basins.

City sewage must be treated in sewage treatment plants and only treated effluents be allowed to join the river.

Coliform exists in the bodies of warm-blooded animals and humans. And are passed out as fecal matter in environment. Their availability in water test samples results, indicate that the water was in contact with fecal waste and as such may contain disease causing organisms. 

 Pollutant Control

Real time data collection and monitoring system are in place in this age of advanced computer and data transmission technology. Weather Station data is also available. All such data can be analyzed foe meaningful information which can be used for pollution control  of effluents.

Major control parameters are

BODBiochemical Oxygen Demand (BOD, also called Biological Oxygen Demand) is the amount of dissolved oxygen needed (i.e. demanded) by aerobic biological organisms to break down organic material present in a given water sample at certain temperature over a specific time. The BOD value is most commonly expressed in milligrams of oxygen consumed per liter of sample during 5 days of incubation at 20 °C and is often used as a surrogate of the degree of organic pollution of water.

 COD-In environmental chemistry, the chemical oxygen demand (COD) is an indicative measure of the amount of oxygen that can be consumed by reactions in a measured solution. It is commonly expressed in mass of oxygen consumed over volume of solution which in SI units is milligrams per liter (mg/L). A COD test can be used to easily quantify the number of organics in water. The most common application of COD is in quantifying the amount of oxidizable pollutants found in surface water (e.g. lakes and rivers) or wastewater. COD is useful in terms of water quality by providing a metric to determine the effect an effluent will have on the receiving body, much like biochemical oxygen demand (BOD). —-Source Wikipedia

ColiformsColiform bacteria are organisms that are present in the environment and in the feces of all warm-blooded animals and humans. Coliform bacteria will not likely cause illness. However, their presence in drinking water indicates that disease-causing organisms (pathogens) could be in the water system.

pH ValuepH is the measure of acidity or alkalinity of an aqueous solution.  The term pH refers to the potential hydrogen/hydroxyl ion content of a solution.  Solutions ionize into positive and negative ions.  If a solution has more hydrogen (positive) ions than hydroxyl (negative) ions, then it is acidic and has a pH in the range of 0 to 6.9.  Alternatively, if a solution has more hydroxyl (negative) ions than hydrogen (positive) ions then it is alkaline with a pH in the range of 7.1 to 14.  Pure water and deionized water have a balance of hydrogen (H+) and hydroxyl (OH-) ions and is therefore pH neutral (pH 7).

 If the pH of a solution is not within the correct range the plant will not have the ability to absorb some of the essential elements required for proper plant growth.  All plants have a pH range, which will produce healthy growth, and this level will vary from plant to plant, but most plants prefer a slightly acidic growing environment (5.8 to 6.2), although most plants can survive in an environment with pH values between 5.0 and 7.0.

Plants grown in acidic environments can experience a variety of symptoms, including aluminum (Al), hydrogen (H), and/or manganese (Mn) toxicity, as well as nutrient deficiencies of calcium (Ca) and magnesium (Mg).

Conversely, in alkaline environments molybdenum (Mo) and macronutrients (except for phosphorus) availability increases, but phosphorus (P), iron (Fe), manganese (Mn), zinc (Zn), copper (Cu) and cobalt (Co) levels are reduced, and may adversely affect plant growth.

From the chart above each element can become more and less available to the plants as pH changes.  If the pH of your solution is out of the desired range, one or more of the essential elements will become unavailable to the plant, causing nutrient deficiencies, which will result in slow growth rates, and poor yields.

Actions Required  

The effluents from the surface treatment plants, construction sites, industries need to be treated with best available technology and tested with digital instruments.

The technological upgradation must be taken on priority.

All actions must be based on quality plans and assurance measures, predetermined to the satisfaction of standard requirement. The Quality Control feedback, and the modifications on the feedback, if required must be done immediately.

Standard laboratories with latest equipment and technology must help in testing the quality of effluents.

The receiving bodies quantity capacity and quality capacities must be ascertained before allowing disposal into them.


‘The simplified technology use’ properly standardize must be enforced by awareness creation and mandatory laws.

The discharges from tannery, textile, paper, plastics, petrochemical and food processing mills, and other pollutants creating units must be checked for COD and BOD, before and after effluent treatment.

Dust creating plants must have:

Dust catchers and removers. Such collected dust laden water must be disposed through settling tanks.

Greenery in the area must be developed.

Provide water sprinkling system in the plants

Provide metaled roads in the area

Wind breakers should be provided.

Equipment and vehicles used must follow latest technology norms

Temperature of the effluents must not be higher by 5 degree centigrade with respect to receiving body temperature.

Water is one of the most important items on the earth for sustaining life for humans and non-humans and the ongoing development activities. Life begin in oceans about 326 million years ago and then moved on to surface of the earth, and today it exists in the form of humans and non-humans.
Water has its cycle and exists in three state and is enough in quantity for requirements. However, due to increased population and development, the timely availability is not there, and it becomes scarce in lean or dry period. As such water as well as waste management has become more important in this scenario and quality aspects are discussed in this write up.

Facts about water:

  • Scientifically it is two atoms of hydrogen and one atom of Oxygen.

  • It is consumed but never used up.

  • It gets recycled as per hydrological cycle. The water we are using today does have the touch of our ancestors- human and non-humans.

  • About 65% to 70% of water exists on planet Earth.

  • A drop of water weighs about 0.1 gram.

  • Is a universal solvent. It dissolves even the rocks but takes time

  • Different isotopes of Hydrogen combine with oxygen to provide heavy and super heavy water

  • Water exists in three states: Solids, Liquids and Gases.

    Temperature and Pressure are responsible for the change of state of water.

  • Newborn baby has around 70% water in the body. Th water contents gets reduced to around 50 % in old age.

  • Human requirement of water is 2.0 liter per day. About 250 liter of water is required per capita per day in modern days.

  • Approximately 1 part of water is consumed in drinking and 99 parts are used for other purposes.

The water requirement has changed with the increase in population and now water is required for drinking, agriculture, industry, navigation etcetera in increased quantity.
This requirement of water is on daily basis and water has its own seasonal cycle of availability of water. As such the natural available water cannot fulfil the water requirements.

The gap between supply and demand are being achieved by water conservation and water management.

 The requirement is to maintain proper health by consumption of water in domestic and other uses, with the use of quality- water. `

Some definitions of water in modern day environment:

White water:  Water used for drinking, bathing, washing. This is the primary use of water.

Grey water:  Water obtained after primary use of water is called grey water. And is used for secondary purposes such as house wash, car wash, gardening etcetera, and may also be used for toilet flushin


Dark water: The water from sinks, wash basins, and toilets is called Black water. The gray water after use is also the part of Dark Water

Water for domestic and industry use

Just like ‘quality water use’ for human consumption, the   water requirement for industrial and construction use must have a good quality. The standards of quality water use exist, and the Thumb Rule of water for construction use quality is that it must be potable. Using such a rule now needs careful approach starting from construction of dwelling units for the downtrodden to middle class and high-class housing industry.  The care less approach may crawl to other areas of construction as the workforce belongs to an unexperienced environment and is not aware of disadvantages of poor-quality water use in construction.

 It is seen in most of the areas, that small house /office industry construction works, though are designed properly, but the construction practices are not even the fair practices.

People are mostly aware that if steel and cement are of good quality and in satisfactory quantity than they shall have the best construction.

The owners of construction units remain dependent on the skills of construction staff. Here skill development / upgradation is necessary and instead of experienced work force, the skilled workforce should be given priority in employment for better implementation of the work specifications. Repeated guidance provided on the job site make them aware of the good construction practices.

The purpose of sharing this information is that with the changes in construction environment, awareness must be created in knowing the water quality and its use in construction. And at the same time people must be aware of actions that pollutes water from construction use or domestic use of water.

Composition of Water

Composition of water, that is available from water bodies for use, depends upon, the surrounding environment (land, water, air) actions on water bodies, which also include the natural and unnatural actions, and the processes that take place in the water body environment.

These are:

  • Climate and weather conditions of the basin and revolves around the quantity of precipitation.

  • Geological conditions effect the sedimentation transportation and percolation of water. Lithology of the rocks is important.

  • Topography is responsible for velocity of flow effecting percolation and sedimentation transportation.

  • Vegetation cover -It is responsible for

  • Rate of flow of water to water bodies affects sedimentation process.

  • The quality of water added to water bodies-effluents should be treated to standards before releasing them into water bodies.

  • Biological conditions

  • Pollutants- from air, from effluents, from land

  • Effluents from:


  • Chemicals and minerals in nature

  • Populated areas

  • From Industry

  • From Construction sites

  • From water carrier system

  • From Sewage carrier system

  • From waste and water supply system

Status of existing water

But now in thickly populated areas the water- withdrawal has lowered the water table and concentrated water is available.   Surface sources cannot fulfill the requirement. They are polluted. People consume bottled water. Rivers are polluted. The condition is worse in thickly populated areas. The quality of water in hills, with less population is good and it can be used for construction and consumption with necessary precautions.

Properties of water need to be noticed /verified before using it as potable water and water for use in reinforced cement concrete construction, construction of roads, all concrete and masonry work for dams, buildings, aggregate processing, curing, offsite concrete production, precast concrete, plasters, finishing etcetera. This applies to various forms of concrete, masonry and plasters works, based on the use admixtures.

Water should be checked for the presence of required contents as the contents may be deleterious for cement and steel construction works. The frequency of water sample testing should be increased, and the test results should be verified with respect to the standards.

As per overall requirement of water, it is available in abundance and if it is used as per its availability as its cycle, there are no severe quality threats in water management. But it is not possible with the increase of population (drinking water needs) and pace of development (Construction Industry needs), To maintain the requirements in off season, water is conserved for use. The conservation of water must be based on quality aspects of management.


Effect of development on water

The sources of surface water, which were used for potable water are now getting polluted. The ground water table has gone down especially in populated areas. Water is being extracted from deep bore wells by pumping. The deep water has concentrated salts in it, and from surface use of such water in agriculture, the salts get deposited in fertile soil making it saline and less fertile.


In this changed scenario, the use of water on qualitative aspects now becomes important.

In laboratory, the strength of concrete with respect to water used is checked to assess the suitability of water regularly but at certain places particularly cities in plains, and around, the quality of water is should be checked more frequently as pH of water influences the property of water.


Some prevalent tips on quality of water
Use of water in pH range from 6 to 8

Use potable water source and distilled water for concrete cube strength test. The strength variation should not be greater than 10 % for the strength with potable water.

Availability of surface water in different areas of the world is used primarily for drinking and construction and the source consists of snowmelt streams, falls and rivers. That is why the most of life exists near such sources. Civilization started along the rivers
Today water is a very important compound for everybody and with the increase of use of water, the importance of water has increased.

The sources of water are same but the availability of water do not remains the same throughout the year.

There is no relation between supply and demand. As such water management has become important so that it is available for use on time.

Water storage practice has come up. There is shift in trends of using water throughout the world. for example

  • Rainwater harvesting is picking up.

  • Recycled water is getting in use.

  • Tanks are developed for storage and use of water at community level.

  • Water management guidelines for domestic use and other uses are being used.

  • Sea water is desalinized for drinking needs along with the use of icebergs for water needs.

  • Deep well water is mixed up with surface water for irrigation

Why this action has been taken and are being taken

The water for requirement, when not available from surface sources, it is tapped from ground water. The ground water extraction, if done in large quantity and from much deeper area of aquifer, the concentrated water comes up and when it is used particularly for irrigation, the soil becomes saline and loses its fertile power. To reduce the concentration in extracted water, surface water is added in different proportions as needed and then it is used for agriculture. It is being used in Pakistan.

There are two types of water pollutants from visibility point of view.
Which we can see (sediments, bed silt, suspended silt) and which we cannot see (dissolved solids, liquids and gases)


Every work site creates pollution such as from:

Excavation in soil or rock – sediments


Chemicals used in construction such as oils and Greece.

Effluent from workshops, blasting and other construction operations.


These pollutants reduce water clarity, disturbs source of food and habitat inside the water affecting the life inside.

They carry N and P nutrients which helps in algal growth.

Reduces aesthetic value of flowing and non-flowing water.

Affects the quality of water for drinking and industry use.


Suspended silt makes the water turbid which increases virus and bacteria and reduced oxygen,

Non-visual pollutants (such as acids, lime, gypsum)

These can be dissolved in water or may remain in suspension, may settle on the bed and may go deep into the water level to meet the ground water and pollute the underground reservoir.

As such the after effects of the visual and non-visual pollutants are harmful to human in non-human. The contaminated water becomes unsuitable for drinking and construction purposes.

The water uses for domestic use specially for drinking may have adverse effect on the human life, if the quality of water is not good. The pH scale provides a general idea for quality of water for primary understanding. Also, readily available digital equipment proved instant quality status.

Unlawful actions originate from non-fulfillment of basic needs, and the environment around us. These basic needs are food shelter, house and then the social upliftment. The discrimination in fulfilling the needs also leads to unlawful actions. Even improper implementation of enforcement measures plays and important role in such actions to come up. This blog discusses some efforts to curb such actions with behavioral aspects.

Every day, from media (TV news and News Papers) and from other sources it is informed that lot of people become victims of unlawful acts of the others in our society. Some of the unlawful   actions, but not limited to, are as follows:

  • Unceremonious and disturbing scuffles on petty matters / money / relationships and organized criminal activities, leading to injury, and even death, loss of wealth, property and social disturbances.

  • Woman molested in buses, taxis and even at public places, creating atmosphere of fear and anxiety around us.

  • Verbal altercation, dis-harmonizing the living standards.

  • Theft and robbery creating insecurity in the minds of children and old person at home and in public places.

  • Anti-social behavior leading to enhancement in criminal operations.

  • Abusive language (bad words that cause physical harm, create feeling of fear, humiliation or exploitation) use belittle the status and opening new avenues for scuffles and criminal offences.

  • Disrespect; (Respect means showing high regards to all to maintain trust, confidence and performance.)

  • Dishonesty; (an honest person doesn’t do things that are morally


  • Unfairness; (to make decisions partially and subjectively)

These actions disturb the peace of mind of people in the society, and people either in individual capacity or in groups come out for reaction. Such actions and reactions further make the life difficult to manage.

If initially the actions are managed properly there shall be no or less reactions.

Managing Reactions

How to manage the initial reactions?

These actions are part of our behavior and skills and ego and so on.

Behavior and skills- everybody considers that his actions and the behavior is right. But if such right people are involved in unceremonious activity, it means that their understanding about themselves is incomplete and defective. This is distorted thinking. (Please refer weblog sk 3 on )

Government is put to criticism. Police actions and other efforts are condemned. Politics comes into picture. Worse happen when the matter is escalated at national level and far beyond through media and social media. This undermines the reputation of society, the administration and the nation, which by no means is a healthy development.

The government through police and with other actions is supporting against all such mis happenings. Police vans and help lines are available. Awareness is being created. Culprits are punished as per law. And you can expect some more actions from government level but ultimately it shall be as support. Individuals will have to help themselves. Society need to come forward. There is need to inculcate the moral values. Ethical standards which originated from religion must be followed. Individual must see the world with open eyes and society must come up with trust building and relationship building efforts. The output in the form of using the right words at appropriate time and behavioral aspects are important in our actions.

We work in workplace and remain more disciplined. Such things do not happen there because we maintain a discipline there. Same is the case at home. But out of these places some of us feel free and face problems. The situation can be solved by use of people’s skill which is emotional intelligence (EI / EQ). IQ may help to some extent. Together they can avoid the coming up of unwanted situations.

Improvisation can be achieved in tackling / avoiding such unwanted situations by knowing yourself, your strengths, weaknesses, opportunities and threats in the environment you are going to face. You can motivate and manage yourself for dealing the situations with other, but before that you must know the feelings of others. You should also try to understand the environment in which the others are. And after managing yourself, manage others. (with a cautious approach)

You can do and avoid such actions as most of the persons do. Remember it is not only the limitations of governance but also the individuals, societies and masses.

We can go beyond to understand the trust, the truth and the relationship that are beneficial in avoiding unlawful situations.

If we trust someone it means

Ø He is reliable

Ø I have confidence in him.

Ø I am safe with him emotionally and physically.

Ø I am willing to rely on his actions in future course of actions.

Ø I believe that he is good and honest and will not harm me.


There are two reasons why we don’t trust people.

First- we don’t know them.

Second- we know them.

If you give your trust to a person who does not deserve it, you give him the power to destroy you.



Trust Building

The trust development process is between one another and it is with mutual understanding.

It cannot be enforced.

If some one says do not trust that person, it has no meaning for you. Trust is a mutual relationship

Relationships are based on trust. If trust ends, relationship breaks, and when the breaking up of relationship is associated with love, land, and money- the scuffle starts and in severe case (depends on individual’s judgement) turns violent.


Another cause of scuffle:

It is related to attitude.

If you do not know how to do your job- You can do it by training or retraining.

If you know your job and do not want to do- It is attitudinal problem. And if not solved leads to scuffles.

Even in social life, a person who knows what is against the social ethics, he does not do it. But some do it and are the culprits and need reform actions at reform homes or in prison. These are the persons responsible for unlawful actions.

The trust building may be between members of family such as between brothers, or husband and wife, employer and employee, student and teacher and buyer and seller and so on.


The foundation of this trust is truth.

Trust building depends on following factors tabled below:

Honesty in thoughts words and deeds

Consistency in behavior and actions

 Responsibility towards actions

The value of words is reflected in action

Respect to al-In real life showing disrespect is the major cause of scuffles and disputes


No selfishness

No arrogance and distorted thinking

Being courteous

Positive attitudes



Listening ability

Being a person of character

Openness in mind and actions

No ego problem

 Trust with above factors is responsible for building positive relationship

Once the relationship based on truth and trust gets disturbed the relationship breaks. Mistrust and misunderstanding leads to scuffles.

But why it breaks?

Because this did not stand on the foundation of truth and trust.

What to do?

Develop skills to manage yourself and others.


Know yourself-, Fin your strengths, weaknesses, opportunities and threats. Analyze them for situation.

Motivate yourself and manage yourself.

Know the other party.

And manage relationship with others.

(It means manage relationship only if you are comfortable with others and to the extent required.)

The persons on jobs are not aware of its importance and there is less awareness in workforce and training on the topic is unsatisfactory. The result is, outcome of disputes and arbitration and other legal matters along with reduced production.

Everybody who is in a profession has distinctive qualifications to work as a professional and earn for his livelihood. The professional conduct means to carry out your activity operations in a way they should be carried out based on law, good practices, good behavior and management principles. The quality of operation is assessed on the results, good or bad, right or wrong.

Some important terms on the topic are defined as below:

Professional – professional is a person having a profession based on his qualification to earn his livelihood.

Conduct– – conduct is an action performed based on moral values, specifications and management principles.

Ethics– Moral base actions to understand right and wrong, good and bed.

Abusive means – bad words that cause physical harm, create feeling of fear, humiliation or exploitation.

Conflict of Interest

I am working in an organization and my actions benefit it.
I know other organization I am royal to, but my actions may harm it.

This situation creates ‘conflict of interest’.

What to do?
Solution – Discuss the conflict with both and seek their advice for solution.

Duty of loyalty – moral responsibility to promote the interest of organization.



Ethics in Project Management – Th gist of ethical follow up is that whatever our actions are for good, bad, right, or wrong, should satisfy not only the action but it should satisfy also the second and third party.

Example– if government (take it as first party) wishes to take a project forhydropower developement, and engages a construction agency (call it second party), then the actions of two parties may satisfy each other but ethical requirement is, the third party consisting of other stakeholders should also be pleased or satisfied

The moral value can be seen to some extent in non-human as well. They understand right, wrong, good, and bad living in their community as well as with other species.

So further to say that ethic may be followed in individuals within groups (without knowing the individuals), within country (without knowing the individuals and the groups) and international levels (without knowing the individuals, the groups, and the nations even), not only in humans but also in non-humans.

The world today is very close. It was not so in the BC period, and up to a few centuries back in AD period.

But now we are close to the different cultures and their philosophies. As such our actions or activities on project must take care of ethical standards holistically.  Now there are bioethics, medical ethics and other professional ethics, and these should be followed at concerned workplaces.

The ‘Code of Ethics and Professional Conduct’ as such provides direction to the professional actions for doing the right things and doing the things right, based on available standards and moral values. 

Ethics is mainly involved in decision making in resource management in project management. The use of ethical standards diminishes risks, help in positive outputs, long term success, trust building and relationship building.
The four attributes of Honesty, Responsibility Respect and Fairness applied to the project management shall keep the project management away from adversities.

The belief in ethics follow- up enhances leadership qualities and output, get people’s trust, recognition and profits.

The project management is a professional approach for managing the projects. The projects are for a ‘specified duration’ and work force has ‘no home’ after the completion of the project. Therefore, these two terms trigger hurried actions in project operations and ethics may be misunderstood / or not followed when working within project constraints.

But there are organizations in operation since long, who follow ethics and boost business and profits

Project managers who do not follow ethics standards may damage the organization, and others who follows ethics standards avoid cost overrun, time overrun and go for Earned Value Management, managing changes, stakeholder management etcetera and provide benefit to the organization

Project has 10 knowledge areas and 5 project management process. And all these areas have 49 processes and every process has to be completed from inputs, tools and techniques to get process output and this output is used as input to other process and so on.

If the process activities are not followed properly, not understood properly, the process output shall be defective and the defective output, if used as inputs in other process, their output shall be defective. It will further complicate the project by setting wrong targets, poor quality control, poor risk control, poor communication and monitoring and there shall be time and cost overrun. Imagine what happen to the project and its operation. This happens if no honesty, fairness, respect, and responsibility principles are maintained in the project operations. specially with the involvement of human resource

There are wide variations seen in the planned actions, and actual action and may depend on the interest and the behavior aspects, etcetera, of the individual, the team and the Project Manager.


Together, the use of all ethical standards create trust and if not- it will lead to chaos in managing the project, leading to the use of abusive handling. There shall be   lack of loyalty, discipline, dedication, direction and desire, and conflict of interests may come up, and so many other problems will come up, which ultimately will kill the project

Other things that may kill the project are:


Lack of authority to manage the project

Unrealistic project deadlines about cost and time.

Taking decisions unilaterally avoiding the involvement of key stake holders.

And many more …….

The follow up of code of ethics and professional conduct is important to avoid such circumstances.

What is important?

Follow the Code of Ethics and Professional Conduct.
P MI Code of Ethics and Professional Conduct has four sections consisting of Honesty, Responsibility, Fairness and Respect. Each off the section has aspirational standards and mandatory standards to follow.


As such to streamline the project management process for maintaining social and professional responsibility, the Project Management Institute (USA) has come up with ‘Code of Ethics and Professional Conduct’ which needs to be followed in project management to achieve the desired construction / development objectives.

The code is to be followed by all the project managers and members of PMI and PMPs and by all professionals.


The ‘Code of Ethics and Professional Conduct’ can be downloaded from PMI website  for further details. But the contents are briefly mentioned as below for immediate reference.


Aspirational Standards have strong desire to success and evolved around behavioral and emotional development, emotional intelligence. This practice is restricted because of legal implications.


Mandatory standards are the standards that are required by the law and plays important part in resolution of disputes and keep the professionals out of legal trouble.

Except assignments based on professional qualifications and skills and

timely inform the gaps if any to the stakeholders.

Uphold this code and hold each other accountable to it.

Keep yourself updated with policies, rules, regulations and laws governing to work and hold them during operations

Report unethical or illegal conduct timely

File complaints with substantiated facts.

Take disciplinary action against the person who counter attacks the unethical reporting. Also, disciplinary action must be taken against those who opt for illegal actions.

Respect:  Showing high regards to all the resources involved in project operations and management to maintain trust, confidence and performance.

Aspirational Standards:

Update yourself with norms and customs of others and respect them.

Listen to other carefully to understand their point of view.

Approach directly to persons with whom there is conflict or disagreement.

Conduct yourselves in a professional manner

Mandatory Standards:

Negotiate in good faith

Do not use power, expertise to influence the actions of others

Do not be abusive.


Fairness -to make decisions and act impartially and objectively

    Aspirational Standards:
    Demonstrate transparency and decision making.
    Examine your impartiality and objectivity regularly.

Maintain rights to information.
Provide equal opportunities to qualified candidate.

Mandatory standards:
Disclose conflict of interest to stakeholders

Get the resolution approved for further action

Favoritism, Nepotism (favoritism to close ones) and bribery should be avoided for approvals.

There should be no discrimination of age sex, disability, race, and nationality and religion in actions

Organizational rules must be followed without favoritism.


Honestyan honest person doesn’t do things that are morally wrong.

Be truthful in communications and in conduct.

Provide accurate and timely information.

Make commitments and promises in good faith.

Create an environment in which truth is disclosed without fear.

Mandatory Standards

Do not engage in or condone behavior that is designed to deceive others.

Do not engage in dishonest behavior with the intention of personal gain or at the expense of another.

It should be noted that a project is taken up after approval of all the plans. Execution is done based on these plans. During the execution process do not change the design or construction specifications or quality standards unilaterally. If need be, go through the change control unit, get approval. Amend documents, and then go for the further action. This is the ethical way of doing the work.  If not followed it may create all sort of problems.


Discussions-Some points to ponder in Project Management

Work in an environment of truth.

Be truthful in telling things about project operations outcomes, such as risks, time overrun, cost overruns, requirements of resources, commitments, directions, your desire, dedication of workers etcetera, to your boss. If this practice is not adhered to, it will create problems in project operations, such as, you will face the untruth of your teams and it shall be difficult for you to carry out project operations judiciously.

Find what is the truth.

Working as a project manager or team or in support capacity one must pass through lot of communication (the communication part of the project management covers almost 90 % part of the project work). Do not only here it. Listen to it. Find the truth and ac. Your actions on untruthful hearing will make the workplace operations very complex

Be objective and fare in dealings.

It must be in our thoughts, words and deeds to be objective and fair. Work beyond being subjective. Try to understand the entwinement in which you are working. The environment may be in your country or other country. You need to understand the saying” when in Rome, do as Romans do” and use it in your business environment to the extent possible. Understand the differences of ‘business operations’ and such as bribes, services, payments, parks, etcetera clearly. See what is legal and right there. Report violations if any keep your organization informed about the situation you are encountering. What if it is bribe – Keep yourself away from it.

See that yours and other’s actions are not affecting the basic rights of each other.

Disclose conflicts of interest.

As explained about conflicts of interest earlier, if noticed, must be put to resolution process. Also take measures regularly to check

the outcome of such situations.


Meaning of discrimination is unjust or prejudicial treatment of different categories of people on grounds of race, age or sex.
All human beings along with professionals should avoid discriminations in workplace operations.


Try to co-operate with the people to get their corporation.

It can be done by sharing your concerns and others concerns. If you long to get other’s support only then you are selfish. Basically, you must co-operate with others to achieve the organizational requirements. So, believe in combined efforts, working together, mutual support, synergy, commitments etcetera, in performance of your actions.

People look the world from their own perspective. This perspective is different on the following factors:

Personal background

As such based on above factors, there exists cultural differences. The cultural differences may be at any level of society and even at national and international levels
Togetherness in above aspects in operations make a vibrant environment.
The negative aspects of cultural differences can further be reduced by:
Maintaining togetherness bye honoring the diverse cultures.
Avoid cultural shocks;
Sort the differences through better communication and meetings.
Learn about the different cultures and respect other’s culture.


Project management operations involve negotiations on practically all knowledge area works. These negotiations if not done based on facts can harm the understanding process. Negotiations based on unfair contents may not be stable and may bounce back to create more problems. Negotiations done effectively help organization to move forward and enhance the reputation.


Conflicts, in general with your boss or subordinate should be resolved immediately before surfacing. The best way is to resolve it immediately by direct discussion and settlement. This way there may be a permanent solution.

Misuse of power or position.

A professional should not use his authority, power or position for the benefit of self or others.


Responsibility is provided to the top heads of the organization. However, in organizational structure, different responsibilities may be assigned to different persons at different levels, but ultimately the top head is responsible.
You may be more responsible or strengthen your responsibility by following approved action plans. Any variations to these plans must be tackled whole heartedly to bring the project to track.

Your qualification matters.

Do not take jobs in hand for which you are not qualified. In case of multiple functions of the job, if you are not good on it or are not aware of that job function, clarify this state to the employer.

Respect property rights

You should not use others property for your personal benefits without others permission. It is logical not to do so. If done it may create problems, which shall become issues, then become problems of management and further turn in disputes, arbitration and court cases.

Unethical Behavior

As a team leader or team member, if you notice some unethical behavior or actions that are against the norms, policies and procedures of organization, must be reported to the higher level. Such an unethical action may harm the organization and their policy etcetera. Such things, if are not reported, may create dispute and problems which may affect smooth functioning of the organization.

Do not compromise on quality. Rework is costly

· Use of Copyrighted or other’s Property should not be done without           owner’s     permission

· Do not accept gifts in cash or kind, and if it is a part of cultural practice, it must be explored with respect to traditions and laws and be reported to the organization.

· Report accurately.

· Respect other’s culture.

· Do not hide your qualification gaps.

· Responsibility is assigned to the project manager. Be responsible for both failure and success.

· Report unethical behavior.

· Show your concerns for solutions.

· If you seek help or any sort of support of any kind that is beyond your status or authority, is unfair to get it.

·Do not take risk of starting the project works without necessary approvals.

· Keep in touch with the stakeholders for any sort of variations noticed in project plans.

·Ensure your estimates are correct.

·Revise estimate for variations and get approval



Follow up of ethical standards is from centuries and it is visible in the philosophical contents available the world over, including in the Indian Vedas and Upanishads. The purpose of all philosophical contents on ethics can be summarized in assessing what is good, bad, right and wrong in our actions and we should understand it properly.
Moral values are very important to understand, and our actions must be welfare oriented but at the same time they should not harm others. People on job must be aware of code of ethics and professional conduct to fulfill organizational objectives and provide it a reputable status.

Project Management Office (PMO)

Organizations have their ongoing business operations. To maintain the continuity of operation, as required per business needs, the necessary changes are taken up to compete the market and as such, this need give rise to some advancement /modification, by taking up small medium or big projects to fulfill the business needs. Depending upon the magnitude of the needs the projects are managed by project manager, program manager and portfolio manager in the Project Management Office, (PMO) of the organization.


Controlling and Directive roles for alignment of the business strategy PMO is a driving force behind Project Management, Program management, Portfolio Management and other organizational management practices. The Project Management, Program management, Portfolio Management and other management units have the governance directions for units, but PMO works beyond this by its Supportive with project operations.

PMO co ordinates different projects of organization. It creates / develop knowledge base of lessons learnt, the best practices in use, procedures and policies, standards, and shares with all project managers. It trains the people, provide necessary tools and techniques, audits and inspect, monitors, guides information management system and communication of the projects. It acts as a central unit for project execution and controls so that the project activities are aligned to project needs and all projects work on same guidelines and specifications etcetera.

In its supportive role, the PMO apprises the project managers and their teams about all support measures required (from inside and outside environment) so that PM is aware of necessary guidance to align the project to organization’s needs. PMO role is of low status and purpose is to facilitate and support the project as asked.

In controlling role, the PMO starts exercising control on the activities of the project. Suggest necessary need-based guidance, tools and techniques. The role of PMO as such becomes prominent

and it therefore monitors the situation of the project closely. It is middle level role of PMO.

In directing role PMO is much involved in the project management processes and therefore it is responsible for the project outcome also.




Progressive Elaboration

(progressive- gradually advancing in stage; Elaboration-addition of extra detail and data).

It is well known that there are many knowns and unknowns in the management of projects. As such some assumptions are taken into consideration for planning purpose in the finalization of management plans. As the project progresses, the plan is modified after considering necessary changes in the assumption

The plan is constantly changed as per finding of the management team. The progressive elaboration, as per dictionary meaning is an important action/step in project planning for upgrading the plan to expectable extent.



According to PMBOK Guide PMI 6th edition;

Progressive elaboration involves continuously improving and detailing a plan as more detailed and specific information and more accurate estimates become available. Progressive elaboration allows a project management team to define work and manage it to a greater level of detail as the project evolves.

 Rolling Wave Planning

Rolling Wave Planning is a process of project planning in which the details of activities done later are not clear and work is planned based on some assumptions. As the project continues the requirements becomes clear and project team get/gather information about the assumption made and modify the project plan accordingly to the execution requirements. May or may not be repetitions.


It is more a Project Scope Management knowledge area matter. Prototype means-a first or preliminary version of a device or vehicle from which other forms are developed. In the project scope management process the requirements are assessed and to get early feedback on their structural functioning, of the planned structure a prototype of the structure is prepared, either physically or electronically to assess the performance of structure/device and the feedback so obtained is used for the evaluation of generated idea. (Prototype analysis in the form of working model and is a step from formalization to evaluation of an idea.)

Prototype helps in decision making- weather to start a project or not, after assessing the prototype output.

It helps in finalization of practicable specifications in place of theoretical specifications for the device/product.

The quality assessment of prototype is based on precision, functionality a and improvisation.

Project Management Data and Information Flow

Data – information (such as measurements or statistics) used as a basis for reasoning, discussion, decisions, mentoring, alignment calculation, etcetera.

Data is the basic information source collected throughout the execution of processes of the project

This raw data which needs to be taken carefully, is then analyzed qualitatively, aggregated and transformed into information which is used for reporting purposes. Raw data management is a very important aspect as all the information depends on it. There is technological advancement these days and data can be electronically observed and stored in dataloggers from where real time data transmission can be done to storage device. The automatic data recording is very reliable and given preference over manual data recording.

The raw data is recorded for example in following operations:

Weather station data

Batching plant operation data

Drilling and grouting data

Quality control measurements

Earned value management data

Progress data

And others

The raw data is collected during project process operations manually or electronically. The quality of data collection is very important to seek meaningful information. The data collection is managed manually and electronically, and it is called work performance data (WPD). The good practice is that it should be collected with automatic real time data collection, logging and transportation to the central server for further analysis.

The data analysis is done in project context and accordingly it is aggregated for transformation process. The transformed data is used for getting work performance information (WPI).

The meaningful information is used for generating work performance reports (WPR). (WPR are high level reports, progress reports, financial reports, report on change management, stakeholder mange met, risk management, HSSE report, business reports for assessing the alignment of ongoing projects and others).

The WPR have important role to play in project management and    these reports are passed to change control units / boards and to communication units. The communication units compose the reports for the stakeholders and the project team.

Any changes approved based on these reports are informed to process control units and further to project team and the stakeholders.

The desired and approved changes in process control are documented for necessary changes in project plans. The revised project plans are then used for further project execution processes.

What does project mean?

The business directory meaning is given below:

Project – an individual or collaborative enterprise that is carefully planned to achieve an aim in a defined period. A project is a task that requires a lot of time and effort.

 A project is a series of actions or steps that can be taken to achieve an end. A project is considered complete after completion of required processes in the project life cycle.

 About projects:

The project has a beginning and the end.

It is temporary.

It delivers products, services or results.

The project deliverables may be tangible or intangible.

The project is unique. No two projects are similar.

A project is a temporary endeavor with a beginning and end. It is unique and delivers goods services and results. The project is a business need and is executed for the necessary requirement and in different environment (political, social, environmental, location specific etcetera).


The project is unique as there cannot be the two similar projects.

Projects have their origin centuries back and remains of these projects still can be seen. Let us not forget the wonders of world – the old and the new, which were the projects and were managed.

A body of knowledge with agreed contents was created to account for all the good practices, the art and science of management and was called as Project Management Body of Knowledge (PMBOK). Project Management Institute which is recently a pioneer in project Management throughout the world issued a guide to PMBOK. This guide is regularly updated and upgraded.

PMBOK-describes the knowledge within the profession of project management

PMBOK guide of PMI is a baseline which can be used to customize the use of good practices, tools and techniques etcetera for delivering the goods and services through various projects in various environments. It also provides the support to achieve Project


Management Professional certification (PMP®) – a much needed certification for better managing the projects using Intelligent Quotient (IQ) and Emotional Intelligence (EI) techniques.

This guide is based on standard of American National Standard Institute (ANSI)- ‘The Standard for Project Management’.

Project Life Cycle– PLC is from start to end of the project period and passes through the phases of Initiation, Planning, Execution and Closing. During its travel through different phases it needs the support of Project Processes and Knowledge Areas.


Every part of the PLC above   may be considered as project phase of varying durations depending upon the magnitude of the project. The project phases may be Sequential (second phase starts after completion of first phase), Overlapping (second phase may start before the completion of the first phase),

The project management process includes the efforts required to project, in project initiation, planning, execution, monitoring and control, and closing in all the knowledge areas of the project


The project management matrix shown above contains all the Knowledge Areas, the Project Management Process Groups and the project processes which further need detailed study to grasp and master the Project management

Project Manager

The very important person for linking project, its management, management of the business objectives and the customer or sponsor need, is the Project Manager.

The managers utilized the skills and experience, tools and techniques, the processes to complete the work and in doing so they were recognized for their efforts and as such they became professionals.

It has been noted that in the organizations, this post is designated to a person based on his   participatory technical support or as per seniority list. And most of the time it is seen that he is very qualified person with in depth knowledge in some knowledge areas. Such person is not the right person assigned at a job of project manager. The Project Manager should be a generalist having knowledge of project works, including technical, social, commercial and environmental aspects. He may have not in-depth knowledge, but have wide knowledge in the application   area, along with use of tools and techniques, experience, good interpersonal skills with good communication abilities. He should be supported by specialist members in the team in the various operations of the project. An Example of the project team is given below:

Project manager must be a professional.


Wikipedia defines professionals as follows:

professional is a member of a profession or any person who earns their living from a specified professional activity. The term also describes the standards of education and training that prepare members of the profession with the knowledge and skills necessary to perform their specific role within that profession. In addition, most professionals are subject to strict codes of conduct and ethics. PMI provide professional certificate covering these aspects.

Medics in many Western countries take the Hippocratic oath  upon entering the profession, as a personal commitment to upholding a number of ethical and moral standards.

And in maintaining this ethics and conduct the professional is supposed to have f the following traits, but not limited to:

Must be an Expert

Laborious- to get his output acknowledged.

Good communication and willingness to satisfy the stakeholders

Sharing of experiences / knowledge and good practices

One must maintain a cordial atmosphere in dealing with the profession and have a desire, direction, dedication and discipline for the profession so that he may ultimately get the reward for his skills, knowledge, tool a and techniques require for successful completion of professional job.

“A true professional not only follows but loves the processes, policies and principles set by his profession.” 

Sometimes senior person or specialist of the organization are appointed to takes over the responsibility. Such person may not be fruitful unless he cashes the opportunity given with his will power and using both the IQ and the Emotional Intelligence. But it is not desirable to do so.

A professional should be appointed with wider work area knowledge of all the subjects, may be in little depth. Project Manager, if selected because of his knowledge, tools and techniques, skills and their application, and to the satisfaction of organization, may ultimately be responsible for success or failure of the project.

Project manager must use both art (the use of Emotional Intelligence) and science of management (the use of work-oriented IQ) to manage his work.

This is TechConsults’s first blog on Project Management. The actual management of the project revolves around the knowledge, tools and techniques and skills of the Project Manager and his team and the workforce on the project. The fitness of individual and the use of soft skills / people’s skills plays an important role in project development.


Involvement of human resources in process outcome


Every activity of an individual or team, either at home or at work has an input, tools and techniques, to support for a processed quality output.

The quality of output depends on the inputs and the processing tools and techniques used in the process. This is a normal phenomenon.

 What does process mean?

The business directory meaning is somewhat as given below:

 “Sequence of interdependent and technical procedures, which at every stage consume one or more resources (employee, time, energy, machine, money) to convert inputs, (that are material etcetera) into outputs. These outputs then serve as input for the next stage until the known goal or result is reached.”

Mathematically it may be,

Process = f (inputs, tools and techniques). The function changes with the process and its requirement. The quality of the input is an important and so is the efficiency and effectiveness of tools and techniques for the desired output and all the functions of the processes are managed throughout the life cycle of the project



Inputs + tools and techniques =Output
This is called process.

So many processes used together in parallel or in sequence to complete the given objective collectively is an output of the project.
The project is managed by a project manager and his team and how it is managed depends on the behavior of the project manager and the team to great extent (almost 85 %)

Research indicates that technical skills account for less than 15% of one’s values in obtaining, keeping or advancing in a job.  More than 85% of job success is based on personal conduct and the ability to put other at ease.  Almost 100% of education dollars go to teach facts and figures which account for only 15% of success in work!

The behavior aspects are governed with the Intelligent Quotient IQ and Emotional Intelligence/Emotional Quotient EI/EQ.
IQ is nearly unchangeable and may not be increased/developed.

Together the use of IQ and EQ gives success

IQ is objective and EQ/EI is subjective.



Though something above the application /applicability of EI/EQ has been said in my previous blogs, yet it is necessary to describe it again to understand and utilize it in project management or any management at the home or at work (management of live and non-live resources; live resources are which can think and act.)

EI/EQ as detailed in earlier blog has main outline as given in figure below:

The purpose is to stress on the variable part (EQ) which can be developed at any age and therefore one can be more successful.

A young person in job can get more success by developing an EI/EQ.
Middle age person can better manage the work with less tears by developing EI / EQ.
The seniors can follow and provide guidance by developing their EI/EQ ultimately managing the matters at high level.

Even the senior citizens can further develop their existing values   and manage their generations in a more successful way.

The learning process never stops.

The time is changing very fast.
In 1960’s the computer was as high as height of man and as long as the cricket pitch. It had its journey to desktop, to laptop , to palmtop, and may go inside our body sometime.
This shows  how fast the development is and how much work is being done with the computer and information technology.
Everything has become fast
The human body must be able to cope up with this speed and need  EI/EQ application.
As you need development of EI/EQ for success you need to be fit to carry out your operations.

Fitness is very important now in this fast-action-packed scenario to avoid accidents at work during travel and at home. It is not the gym exercises and is different.
It keeps you fit to carry out your functions.
A footballer, hockey player, badminton player or cricketer, plays the game part. These players to play the game without disruptions in actions need to be fit and therefore they get regular fitness training which is additional to their game. The put the purpose is to make you understand that developing of EQ as well as to keep yourself fit for actions effectively and efficiently, is the requirement for the success.

Your achieving success in this way shall make you a solution provider-there shall be less problems and less issues, thereby saving the time of managing agencies as well as creating an important level for yourself for further success and promotions.

Your kids go to play school. The kid adjusts/mixes up/show resistance to other’s actions and stabilizes to remain in the stream after some sort of trading.

What the kid does?

The kid uses his emotions and then tries to understand the emotions of others and arrives at some conclusion and manage herself/himself to again become the part of same stream forgetting what has happened. This is natural way of dealing emotionally and is valid for the grownups as well.

When the kids grow further and goes to play fields to play the same age kids-watch them closely. This time also some misunderstandings, resentments, etcetera arise during the play actions and notice how they resolve them. This is adjustment of emotions-a group dynamics problem.

It has been noticed that during the further development stage the parents are more concerned with the intellectual development of child-and securing the best possible success in examinations. The IQ is to be considered over and above the EI/EQ.

Education experience and environment plays an important part in the success achievement. Everybody has it but the quality matters.

Therefore, the quality of words used at work plays an important role in success achievement.

Management of resources which also includes management of Human Resources (HR) is an important topic for managing any project. (A project can be defined as a set of inputs, tools and techniques, and outputs, used with necessary skills required by an individual or team to achieve a goal.)

Human capacities and capabilities for perfect output are developed through a better education, experience, and environment. One of the modern aspects is, to achieve greatness and  perfection, using Emotional Intelligence (EI) or Emotional Quotient (EQ). It is beyond Intelligent Quotient (IQ). And these are the subjects related to human psychology. Endeavor is to give an idea about importance of EI/EQ so that more success is achieved by its user individual, team or organization.

 Studies have shown that people with high EI have has better job performance, strong mental and leadership skills in comparison to the general intelligence -IQ.,

Initially suggested mixed model is shown  aside with its attributes.  The simplified  four skill model for Self Competence and Social Competence is now in use, however it is an era of innovation, up-gradations are possibl.

The process of transformation of wisdom (other’s experiences and suggestions in the form of books and quotes etcetera) and knowledge (your experiences associated with the individuals) education, and environment plays a great part in sustainable development in all sectors, for the benefit of society, and the nations –  if they cross the international borders. The process utilizes the art and science imbibed in overall management but most important is the managing of human resources.

The management of any project in any field is mostly dependent on management of human resources and communication management.

There are many knowledge areas and processes in the   project management and these can be customized according to the need of the project and its management requirements, but human resource management is of prime importance. The selection process of these resources in the past has been and even followed today was /is based on Intelligent Quotient (IQ).

I repeat the definitions of IQ and EI/EQ again as below:

 In IQ the cognitive abilities are assessed through vocabulary reading, comprehension and mathematical and reasoning skills and assessment is based on the scores assigned to assess intelligence abilities and this practice exists even in higher educational competitions and is recommended in various private and government organization and also in the international transfers of human resources. (It is based more on objectivity)

 In year 1985 emotional intelligence (EI, and also known as Emotional Quotient EQ) was advocated, but ultimately Daniel Goleman in 1995 made efforts for its better understanding and use.

 EI/ EQ is individuals ability to identify, understand, evaluate control, and express emotions of self and others and groups. (It is based more on subjectivity) Together IQ and EQ provide success in practically all the fields.

 When the kids go to the Play School they have social interactions with others and to remain in the group, they try to aware about their strengths and weakness and the strengths and weakness of other’s and try to remain in the social interaction with some adjustments within the limits of age and environment. This is EI/EQ. As they go to higher classes their ability is judged more because of their scores. Their travel path changes from EI/EQ to more towards IQ and this should be avoided.

More than twenty percent of companies are now measuring EQ/EI in the hiring or production process.

 IQ gets you hired- Eq gets you promoted

 Research indicates that technical skills account for less than 15% of one’s values in obtaining, keeping or advancing in a job.  More than 85% of job success is based on personal conduct and the ability to put other at ease.  Almost 100% of education dollars go to teach facts and figures which account for only 15% of success in work!

 EI/EQ helps in the development of individuals, in the development of team and in the development of leadership which ultimately enhances the organizational development    

In today’s environment getting the work done at workplace along with living with people in collaborative manner is very necessary and as such IQ need to be supported by EQ/EI for overall success.

We know that that the workforce at work places is appointed at the same time with same qualifications for a particular field.

 But why some of them advance in careers leaving the others behind?

 Why some are successful, and some are not?


It is not the IQ that matters in such cases, but it is EI/EQ development that matters.


Cognitive intelligence is the ability to understand information, imagine possibilities, use intuition, solve problems, and make decisions.

What Is Emotional Intelligence?

Emotional intelligence is the ability to understand the needs and feelings of oneself and other people, manage one’s feelings, and respond to others in appropriate ways.

The four major skills of EI/EQ model are given in the table below along with the further description


The four skills as shown above have other sub attributes as follows:


1) Emotional Self-Awareness 

2) Self-Assessment

3) Self-Confidence

All of the three traits can be assessed by SWOT (strength, weakness, opportunities and threats for self-analysis) analysis and action on the analysis outcome

 SWOT Analysis is a useful technique for understanding your Strengths and Weaknesses, and for identifying both the Opportunities open to you and the Threats you face. This analysis can be done in different work environments (from home to office- all jobs)


1) Emotional Self-Control: About any action you may have very bad feelings initially, but instead of acting on your feelings you keep calm by controlling your feelings and then within your calm state you tell about the incidence what is the correct way to a solution on the basis of a valid reason.

5) Adaptability: an ability to change something or oneself to fit to occurring changes without being in pressure or in state of agitation.

6) Optimism: being optimistic-looking towards the bright side of a happening.

1) Empathy: A more advanced state of understanding emotions beyond sympathy- an action after understanding the feelings of each other by heart.

2) Service Orientation

3) Organizational Awareness– a high level understanding of the organization will help in better understanding with your junior and seniors.

Relationship Management

3) Conflict Management

6) Teamwork

7) Collaboration- is the process of two or more people or organizations working together to complete a task or achieve a goal by understanding the feelings of each other.

Stay cool Like cool captain.

Be Honest

Maintain Fairness

Be assertive

Avid anger

Be responsible

Have ability to explain adverse situations.

Bounce back from failure to achieve success ; Be Positive ; Respect Others;   Analyze your negative thoughts carefully before acting on them


Some qualities of Emotionally Intelligent people

They are clear about their life purpose and values

They cultivate self-awareness

They show empathy

They focus on the positive

They are great listeners

They are stress resistant

They keep good company and encourage others

They are not the part of distorted thinking process and think sensibly

Emotionally Intelligent persons can have a better use and output from follow up of Aspirational Standards of Honesty, Fairness, Respect, and Responsibility

 IQ and EI/EQ, both are necessary. It is EQ/EI that Matters more. Higher the EQ more shall be success. You need a desire, direction, dedication and discipline to cultivate EI/EQ. Man is physically ill-equipped, but it has the thinking ability and so different from other species. Successful people do small things in great way. Every failure   boosts them for their efforts to achieve success. The chicken must struggle itself from coming out of the egg and does not get any support, and if it comes out with others help it is not likely to survive. Struggle is must for success. IN the last 30 years before Abraham Lincoln became president of United States of America, passed through the phase of nervous breakdown, defeats in eight elections, failure in business twice but ultimately became well known president of United State of America.


IO is being used since long for problem solving etcetera, but some one’s ability if explored and developed and used shall provide more success. Emotional intelligence- EI)

This fact, along with others, was finally highlighted by Daniel Goleman in his book on Emotional Intelligence mentioning why it matters more than IQ in 1995.

The Goleman model as discussed consists of five domains separated in four competencies. In brief it suggests that first it is self-awareness self-motivation and self-management then one can better manage the other people in social circle or at work place.

You may be handsome or beautiful but remember these are skin deep. The quality of your spoken word, deeds and thought matters most in any workplace specially with children and downtrodden. You can resolve any conflict in the world if you follow the conflict management process. You must know yourself, manage yourself, know others- only then you can find no problems. Emotional Intelligence is a solution provider.

The technical knowledge is an important requirement for selecting human resources (HR) for various disciplines and department. Usually HR selection is done based on technical knowledge and objectively tested for Intelligent Quotient (IQ)

But ultimately it is the human behavior that is required for the successful handling of work operations and the desired output.

The behavior aspect is genetically inbuilt in human nature and can be developed for better management practices.

It can be developed through the knowledge of Emotional Intelligence (EI), also known as Emotional quotient (EQ)

It is a necessity to have an  understanding of EI/EQ knowledge application  for better management at the work place.
